Run an effective meeting

(- Chỉ định người take note)

Running Effective Meetings

Establishing an Objective and Sticking to It

There are good meetings and there are bad meetings. Bad meetings drone on forever, you never seem to get to the point, and you leave wondering why you were even present. Effective ones leave you energized and feeling that you've really accomplished something.

So what makes a meeting effective?

Effective meetings really boil down to three things:

  1. They achieve the meeting's objective.
  2. They take up a minimum amount of time.
  3. They leave participants feeling that a sensible process has been followed.

If you structure your meeting planning, preparation, execution, and follow up around these three basic criteria, the result will be an effective meeting.

1. The Meeting's Objective

An effective meeting serves a useful purpose. This means that in it, you achieve a desired outcome. For a meeting to meet this outcome, or objective, you have to be clear about what it is.

Too often, people call a meeting to discuss something without really considering what a good outcome would be.

  • Do you want a decision?
  • Do you want to generate ideas?
  • Are you getting status reports?
  • Are you communicating something?
  • Are you making plans?

Any of these, and a myriad of others, is an example of a meeting objective. Before you do any meeting planning, you need to focus your objective.

To help you determine what your meeting objective is, complete this sentence:

At the close of the meeting, I want the group to ...

With the end result clearly defined, you can then plan the contents of the meeting, and determine who needs to be present.

2. Use Time Wisely

Time is a precious resource, and no one wants their time wasted. With the amount of time we all spend in meetings, you owe it to yourself and your team to streamline the meeting as much as possible. What's more, time wasted in a meeting is time wasted for everybody attending. For example, if a critical person is 15 minutes late in an eight person meeting, that person has cost the organization two hours of lost activity.

Starting with your meeting objective, everything that happens in the meeting itself should further that objective. If it doesn't, it's superfluous and should not be included.

To ensure you cover only what needs to be covered and you stick to relevant activities, you need to create an agenda. The agenda is what you will refer to in order to keep the meeting running on target and on time.

To prepare an agenda, consider the following factors:

  • Priorities – what absolutely must be covered?
  • Results – what do need to accomplish at the meeting?
  • Participants – who needs to attend the meeting for it to be successful?
  • Sequence – in what order will you cover the topics?
  • Timing – how much time will spend on each topic?
  • Date and Time – when will the meeting take place?
  • Place – where will the meeting take place?

With an idea of what needs to be covered and for how long, you can then look at the information that should be prepared beforehand. What do the participants need to know in order to make the most of the meeting time? And, what role are they expected to perform in the meeting, so that they can do the right preparation?

If it's a meeting to solve a problem, ask the participants to come prepared with a viable solution. If you are discussing an ongoing project, have each participant summarize his or her progress to date and circulate the reports amongst members.

Assigning a particular topic of discussion to various people is another great way to increase involvement and interest. On the agenda, indicate who will lead the discussion or presentation of each item.

Use your agenda as your time guide. When you notice that time is running out for a particular item, consider hurrying the discussion, pushing to a decision, deferring discussion until another time, or assigning it for discussion by a subcommittee.

An important aspect of running effective meetings is insisting that everyone respects the time allotted. Start the meeting on time, do not spend time recapping for latecomers, and, when you can, finish on time. Whatever can be done outside the meeting time should be. This includes circulating reports for people to read beforehand, and assigning smaller group meetings to discuss issues relevant to only certain people.

Download our free agenda template here, and use this as a starting point for creating your own agenda.

3. Satisfying Participants that a Sensible Process Has Been Followed

Once you have an agenda prepared, you need to circulate it to the participants and get their feedback and input. Running a meeting is not a dictatorial role: You have to be participative right from the start.

Perhaps there is something important that a team member has to add. Maybe you have allotted too much, or too little, time for a particular item. There may even be some points you've included that have been settled already and can be taken off the list for discussion.

Whatever the reason, it is important you get feedback from the meeting participants about your proposed agenda.

Once in the meeting, to ensure maximum satisfaction for everyone, there are several things you should keep in mind:

  • If certain people are dominating the conversation, make a point of asking others for their ideas.
  • At the end of each agenda item, quickly summarize what was said, and ask people to confirm that that's a fair summary. Then make notes regarding follow-up.
  • Note items that require further discussion.
  • Watch body language and make adjustments as necessary. Maybe you need a break, or you need to stop someone from speaking too much.
  • Ensure the meeting stays on topic.
  • List all tasks that are generated at the meeting. Make a note of who is assigned to do what, and by when.
  • At the close of the meeting, quickly summarize next steps and inform everyone that you will be sending out a meeting summary.

After the meeting is over, take some time to debrief, and determine what went well and what could have been done better. Evaluate the meeting's effectiveness based on how well you met the objective. This will help you continue to improve your process of running effective meetings.

You may even want to get the participants' feedback as well. Depending on the time frame, this debriefing can be done within the meeting itself or afterward.

Finally, prepare the meeting summary. This will be forwarded to all participants and other stakeholders. It is a record of what was accomplished and who is responsible for what as the team moves forward. This is a very crucial part of effective meetings that often gets overlooked. You need a written record of what transpired, along with a list of actions that named individuals have agreed to perform. Make sure someone is assigned to take notes during the meeting if you think you will be too busy to do so yourself.

Key Points:

Running an effective meeting is more than sending out a notice that your team is to meet at a particular time and place. Effective meetings need structure and order. Without these elements they can go on forever and not accomplish a thing.

With a solid objective in mind, a tight agenda, and a commitment to involving the meeting participants in the planning, preparation, and execution of the meeting, you are well on your way to chairing great meetings.

Given the frustration most people feel when their time is wasted, gaining a reputation for running efficient and successful meetings is good for you and your career.

Overhead Cost (chi phí chung)

Examples include:
- rent,
- gas,
- electricity,
- and wages.

In business, overhead or overhead expense refers to an ongoing expense of operating a business; it is also known as an "operating expense". The term overhead is usually used when grouping expenses that are necessary to the continued functioning of the business but cannot be immediately associated with the products or services being offered (e.g., do not directly generate profits).[1] Closely related accounting concepts are fixed costs and variable costs as well as indirect costs and direct costs.

Overhead expenses are all costs on the income statement except for direct labor, direct materials, and direct expenses. Overhead expenses include accounting fees, advertising, depreciation, insurance, interest, legal fees, rent, repairs, supplies, taxes, telephone bills, travel expenditures, and utilities.[2]

Earned value management (EVM)

Earned value management (EVM), or Earned value project/performance management (EVPM) is a project management technique for measuring project performance and progress in an objective manner.
Because EVM has the ability to combine measurements of :
    scope
    schedule
    and cost,
in a single integrated system, Earned Value Management is able to provide accurate forecasts of project performance problems, which is an important contribution for project management.

Cost of poor quality (COPQ) or poor quality costs (PQC)

Cost of control (cost of conformance) là "chi phí phòng ngừa", được chia làm hai dạng:

Gold Plating is a bad practice in Project Management

3. Không forward nếu không cần thiết
4. Không nên forward email riêng (private email)
5. Kiểm tra tệp đính kèm
6. Sửa lại tiêu đề (subject) email hợp lý hơn

Forwarding of emails is one of the topics I get contacted about the most. And, one which also causes hurt feelings and misunderstandings more than any other topic. Daily, emails flow in from onliners asking about a "nice way" of telling someone they care about, relative, friend or associate to not forward attachments, chain emails, religious and political commentary or the jokes that are so prevalent online.

Netizens are afraid to ask others to stop and those who are asked to stop, no matter how nicely, get offended and feel as though their thoughtfulness is not appreciated. But let's think about this a moment. How really thoughtful is it to click the forward arrow, then a bunch of email addresses and hit send? Well, your brain had to "think" about those steps but does that make the effort truly "thoughtful." I don't think so…

Here are the 5 Rules of Forwarding Emails that those who are being truly thoughtful follow. If everyone followed them all the problems associated with forwarded emails could be avoided. Sticking to these guidelines will assist both those thinking they are thoughtful and those who don't want to appear otherwise:

  1. Don't forward anything without editing out all the forwarding >>>>, other email addresses, headers and commentary from all the other forwarders. Don't make folks look amongst all the gobbly-gook to see what it is you thought was worth forwarding. If you must forward, only forward the actual "guts" or content of the email that you are of the opinion is valuable. Check out this neato free program to help you out: Email Stripper.
  2. If you cannot take the time to write a personal comment at the top of your forwarded email to the person you are sending to – then you shouldn't forward it at all.
  3. Think carefully about if what you are forwarding will be of value (accurate information — check for hoaxes @ Snopes.com), appreciated (something the recipient needs) or humorous (do they have the same sense of humor as you do) to the person on the other side. Or do you just think it is worthy? If you cannot think of why the person you are forwarding to would like to receive the email – then don't forward it. If on company time using company e-mail — think not twice, but three times if forwarding is worth the risk of your on the job credibility and professionalism being diminished.
  4. It should go without saying (But I have to say it because folks do so anyway.) that forwarding of chain letters; regardless how noble the topic may seem, virus warnings or anything that says "forward to everyone you know" simply shouldn't be forwarded because in most cases it is plain old B.S. (again check before forwarding @ Snopes.com). Email is email–there is no chain to break or continue–no cause or effect whether you do or not. Also, the fact is not all commentary will be appreciated by the other side if they have a different viewpoint than you do–be very careful here.
  5. If you must forward to more than one person, put your email address in the TO: field and all the others you are sending to in the BCc: field to protect their email address from being published to those they do not know. This is a serious privacy issue! Do not perpetuate a breach of privacy started by other forwarders who included their contact's addresses in the To: or Cc: field by continuing to forward those visible addresses to your contacts! Remove any email addresses in the body of the email that have been forwarded by those who brush off the privacy of their friends and associates.

The above 5 rules will help qualify if an email is worth forwarding and the right way to do so if it is. If one cannot make these extra efforts, then they really have no excuse to get mad or have hurt feelings when asked to stop. And if asked to stop forwarding, don't get mad; just realize the person on the other side certainly has the right to make that request.

On an aside, also keep in mind that if you are forwarding a private email that was sent to you, you must get the sender's permission to forward it on to others (or post it publicly). Emails are copyright protected by their authors. Not only that, common courtesy dictates that you should ask the author first if the email sent for your eyes only can be forwarded to strangers or others for which it was not originally intended.

At the end of the day, when it comes to receiving unwanted forwarded emails, if you fear hurting someone's feelings by asking them to stop forwarding you email, know they probably meant well, were really thinking of you, were trying to make a point – ahhh, just hit delete!

Complain :) ecryptfs-unwrap-passphrase ~/.ecryptfs/wrapped-passphrase

Why and how to delegate works

The final test of leadership is to leave behind men and women with the conviction, commitment and competency to carry on ... and this can be accomplished through delegation. Delegation is the on-going process by which a leader assigns additional tasks (i.e., responsibilities and authority) to a subordinate in such a way that there is acceptance of responsibility for the assigned tasks.

Why Delegate

  1. Benefits to the leader
    •   Eased work pressures - not dominated by minor details
    •   Increased time for primary (broader) responsibilities
    •   Increased time for self-development

  2. Benefits to the subordinate
    •   Challenge and interest
    •   Increased motivation
    •   Increased opportunities to learn and grow
The twin goals of delegation are (1) the development of subordinates and (2) the increased effectiveness of the leader.

Why One Manager Does Not Delegate
  • He can do it faster and better.

Even if this is true, does he have confidence in his ability to get the thing done through others rather than doing it himself? In other words, can he delegate?

  • He thinks his subordinates can't handle the assignment and will make a mess of it.

Honestly, he does not know unless and until he tries them out; moreover he can train them to do it.

  • It takes too long to train/guide them to do it.

Yes, it may take a longer time in the short run but he is not investing in the short-term task but in the long-term development of his staff. Moreover, when they can handle the job, he would have more time for his primary responsibilities such as setting departmental/organisational direction and objectives and building teamwork.

  • If he trains his subordinates to do it then wouldn't he become dispensable?

Isn't that a good thing that you have a replacement ... so that you can be promoted to a higher level in the organisation?
If this manager continues not to delegate, he may be taking a shortcut to the cemetery because the work will be too big and heavy for him to bear alone. Meanwhile, his subordinates will become bored and lose enthusiasm in their jobs.

How to Delegate
  1. Select the task to be delegated and match it to the proper person

Delegation is not the assignment of routine tasks to anyone who happens to be available. There is a need to assess strengths, weaknesses and previous experience of all available personnel and then match them with tasks that will utilize their strengths and experience.

Looking again at Moses' criteria in his selection of men to help him in the task of mediation (Exo 18:21-23), we see that he chose spiritually and morally qualified men for the tasks. We too need to look for these same qualities in our potential candidates.

  2. Meet for the initial delegation and motivate

The key to successful delegation is communication of the importance of the assigned tasks and how they fit into the grand scheme of things. You need to present the tasks from his perspective, "What's in it for me?" In other words, ensure that there is benefit for the person. This is also when you communicate performance expectations and clarify the extent of his authority.
  3. Maintain supervisory control - observe, review and coach Delegation is not the abandonment of tasks. As a leader, you are still ultimately responsible therefore time should be set aside to observe and meet with the subordinate for follow-through and review of the delegated areas. This follow-through will give you the opportunity to coach the subordinate in his new assigned tasks. Time spent with your subordinate will also provide you with the information to decide whether to intervene or to allow him to fail and learn from his mistakes.

Be careful not to take a problem out of a subordinate's hands and make a decision when he merely wants to discuss it with you. Let him take the wheel; do not be a back-seat driver i.e., do not make decisions that your subordinate could otherwise make for himself.
"The best executive is one who has sense enough to pick good people to do what he wants done, and self-restraint enough to keep from meddling with them while they do it."
    President Roosevelt
Continue to guide him by asking questions to clarify his objectives, raise up all key-related facts, think of alternatives and possibilities and finally consider consequences of actions.
